Hiring graduates is the main way New Zealand engineering firms build capability, since experienced engineers are scarce and expensive. It works when the development is deliberate and fails when graduates are treated as inexpensive production capacity.
What graduates are actually worth in year one
Be honest in the business case: a graduate is generally not commercially productive for a meaningful period, and they consume senior time that would otherwise be chargeable.
That cost is an investment, and firms that fail to acknowledge it end up resenting the graduate or under-supervising them to protect utilisation. Both produce the same outcome.
Build the expected non-chargeable time into the plan rather than discovering it.
Recruiting
Academic results tell you something and less than firms assume. What predicts a good engineer better:
- Evidence of practical problem-solving — projects, competitions, things they built.
- Work experience of any kind, which teaches turning up and working with people.
- Ability to explain technical reasoning clearly, which you can test in the interview by asking them to walk through a project decision.
- Curiosity about why things are done a particular way.
Summer internships are the most reliable recruitment channel available. You see the person work for three months before committing, and they see you. Firms that run good internship programmes convert at high rates.
A structured first three years
The graduates who develop fastest get variety, responsibility and feedback. A reasonable shape:
Year one — exposure across project types, working alongside experienced engineers, doing real work that is checked. Focus on fundamentals: standards, calculation discipline, documentation, how the office actually works.
Year two — ownership of discrete pieces of work, first client contact, site exposure. Beginning to make judgements rather than following instructions.
Year three — running small projects end to end with support, contributing to fee proposals, mentoring the next intake. Building the evidence base for chartered registration.
Site exposure is not optional
Engineers who have never watched their design get built produce designs that are difficult to build. Time on site — observing construction, attending inspections, seeing how details actually resolve — is one of the highest-value things a graduate can do and one of the first things cut under fee pressure.
Feedback and review
Internal technical review is where graduates learn how senior engineers think, provided it is a conversation rather than a signature.
Reviewing work by marking it up and returning it teaches less than sitting down for ten minutes and explaining the reasoning. That ten minutes is the actual training, and it is the thing that gets skipped.
Supporting chartered registration
CPEng matters commercially and personally, and firms that support it retain people. Practical support:
- Encourage a running record from year one — project, role, problem, decisions, reasoning, outcome. Reconstructing six years of evidence later is genuinely difficult, and this is the single most useful habit to instil.
- Allocate work that produces evidence of complexity and judgement, not just volume.
- Provide mentoring from someone already registered.
- Fund the process and allow time for it.
Why graduates leave
The reasons are consistent: repetitive work with no development, no visible progression, poor management, and being kept away from clients and sites. Money features and is rarely first.
The firms that lose graduates at two years are usually the ones that used them as drafting capacity. The cost of that is the entire investment, transferred to a competitor at the point the person becomes useful.
Supervision and responsibility
Graduates must work under appropriate supervision, and the supervising engineer carries professional responsibility for work issued under their name.
Getting the balance right matters: too little supervision creates risk and teaches bad habits; too much prevents development. The useful test is whether the graduate is making decisions and having them checked, rather than executing decisions made by someone else.
